Process designer. The person who designs and re-designs the autonomous and semi-autonomous flows. A genuinely new craft, drawing on operations research, software design, and policy work.

AI ethics and policy lead. No longer a sidebar role. In serious organizations this is now reporting at a senior level and has real authority over what gets deployed and how.

The Decision-Rights Conversation

The most underappreciated organizational design work of 2026 is around decision rights for mixed human-AI decisions. The questions are concrete and have implementation consequences:

When an AI recommends an action, what’s required for a human to approve it? Reading the recommendation? Reading the recommendation and the underlying reasoning? Independent verification? The answer should depend on the stakes, the reversibility, and the regulatory context — and should be explicit, not implicit.

When a human and the AI disagree, what’s the protocol? The naive answer (“the human is always right”) doesn’t survive contact with situations where the AI has measurably better calibration than humans. The thoughtful answer involves making the disagreement visible, documenting both positions, and routing to a defined arbiter for material disagreements.

When the AI is wrong, who is accountable? The vendor? The capability owner? The exception specialist who approved the action? The governance owner who set the policy? Mature programs have answered this in writing, with named individuals or roles, and have aligned compensation and authority accordingly.

What Organizations That Aren’t Ready Look Like

A few warning signs that show up consistently in organizations that are running into difficulty:

AI deployments are owned at the project level, not the capability level — every initiative has its own evaluation, governance, and decision-rights story, with substantial duplication and inconsistency across the enterprise.

Roles still describe tasks rather than outcomes — job descriptions reflect what the person did in 2023 rather than what they’re accountable for in 2026.

There’s no clear answer to “who can pause this AI capability?” When something goes wrong, the time-to-mitigate is dominated by figuring out who has the authority, not by the technical work of pausing.

Reviews and approvals exist on paper but not in practice — the human in the loop has stopped reading what they sign off on, because the volume has scaled past their capacity. This is the most dangerous pattern, and it correlates with the worst incidents.

Practical Steps That Are Actually Working

Programs that have made progress share a few practices:

A formal AI capability map. Each AI-mediated capability has an owner, an evaluation regime, a defined decision-rights structure, and a documented exception path. The map is reviewed quarterly with senior leadership.

Role refactoring as a deliberate exercise. Rather than incremental adjustment, an explicit project to redesign affected roles around outcomes and authority. The work involves HR, the business, and AI capability owners, and produces both new role descriptions and a transition plan for affected employees.

Decision-rights documentation as a first-class artifact. For each AI-mediated decision class, a written specification of who decides, on what basis, with what review. Reviewed and updated as the AI capability evolves.

A pause authority that’s known and rehearsed. Every AI capability has a named individual or role with the authority to pause it, and that authority is exercised in tabletop drills, not just in incidents.
